Code Used to Be a Moat
For decades, large software systems were hard to build. That hardness was real, and it had genuine economic consequences. The economic protection of software was always the reproduction cost. Building a system of meaningful complexity required not just the code itself but the accumulated judgment behind it: architectural decisions, lessons from failure, hard-won understanding of edge cases. That judgment lived in the people who built the thing, and it took years to develop. Competitors who wanted to replicate what you had built faced a prohibitive bill in time and engineering capacity.
That protection is dissolving.
AI-assisted development collapses the reproduction cost. The functional core of systems that once required years to build can now be recreated in days. This is not a marginal improvement in developer productivity. It is a structural change in what code costs. A working implementation of most enterprise software is no longer prohibitively expensive to produce.
The implication follows directly: any business whose moat depended on software being expensive to reproduce is now structurally exposed. The thing that made the position durable was scarcity. Code is no longer scarce.
When reproduction cost falls, the moat must come from somewhere else.
The categories that remain defensible are the ones that have always been structurally defensible. Proprietary data that competitors cannot obtain. Institutional knowledge that is not encoded in any artifact and cannot be easily transferred. Exclusive access to infrastructure or distribution. These inputs are genuinely scarce. Software, increasingly, is not.
The conversation about AI tends to focus on what it enables companies to build faster. That framing is correct but incomplete. The more consequential question is what it means for the value of what already exists. A codebase is not the same kind of asset it was five years ago. Data is. Access is. Distribution is. The moat has moved.
The second effect is subtler but may be more consequential over time.
Traditional software products must generalize. A vendor serving thousands of organizations with thousands of different workflows cannot build something that fits any of them precisely. The product must approximate. And approximation requires abstraction: configuration systems, plugin architectures, scripting layers, and extensive documentation about how to make the product do what your organization actually needs it to do.
Generalization is a tax imposed by vendors. Organizations have paid it for thirty years because the alternative, building their own software, was slow and expensive. The generic product, for all its friction, was cheaper than the custom one.
That calculus is changing.
When software production becomes cheap, the comparison shifts. The question is no longer whether you can afford to build something tailored to your workflows. The question is whether a generic product that requires significant adaptation is actually cheaper than a custom one that does not. For a growing number of organizations, the answer is beginning to tip the other direction.
Custom software built for one organization can encode how that organization actually operates. It needs no configuration layers, because there is no generalization problem to solve. The tool can reflect the organization rather than requiring the organization to adapt to the tool. The system becomes the organization's memory.
Critics will point to the obvious objection: yes, you can build it quickly, but you still have to maintain it.
Historically, that was the decisive counterargument. The initial build was never the real cost of custom software. The decades of maintenance, the dedicated teams that evolved the system, the accumulating debt from features added under pressure, that was where organizations bled. SaaS transferred that burden to the vendor and spread the cost across thousands of customers.
AI-assisted development changes that calculus as well. The same capability that reduces creation cost also reduces maintenance cost. Systems that once required dedicated teams to evolve can increasingly be maintained by small groups orchestrating agents. The feedback loop becomes: problem identified, agent builds or fixes, deployed. The maintenance tax collapses alongside the creation cost.
The broader pattern here is not new. Data science, analytics, and cloud infrastructure — all of these were once capabilities that organizations purchased from specialists. Then they became internal competencies. The transition follows the same economic logic each time: when the cost of the capability falls enough, it no longer makes sense to externalize it.
Software is following the same path.
This is the structural shift that matters:
Before: software as product, organizations as users.
After: software as capability, organizations as the entities that encode themselves through it.
When building becomes cheap, organizations stop adapting to vendor tools and start building tools that reflect how they actually operate. The result is systems that compound organizational knowledge rather than approximating it across thousands of customers simultaneously.
The organizations that recognize this early will build internal capabilities that their competitors cannot easily buy. That is what a durable competitive advantage looks like in a world where code itself no longer qualifies.
The moat used to include the code. AI removed it. What remains is everything that was always harder to replicate: data, distribution, institutional knowledge, and now, the organizational discipline to encode all of it into software that actually fits.
